Tool chaos slows productivity—not a lack of tools

Too many systems, too little clarity: in many companies, information is scattered across emails, chats, project boards, and drives. The result? Searching instead of working, coordinating instead of deciding, stress instead of focus.

The problem is not the tools themselves – it's the lack of rules. If it is not clearly defined which tool is used for what, friction arises: time is lost, knowledge seeps away, and collaboration becomes unnecessarily complex.

Studies and recent analyses show that the flood of digital tools is slowing us down—often significantly.

📌 Switching costs and fragmentation:
According to an analysis by the Work Innovation Lab, employees lose an average of 57 minutes per day just switching between tools. In addition, they spend about 30 minutes deciding which tool to use. That adds up to over 1.5 hours per day that are not used productively – simply because systems are not clearly defined or are left to too many people. Asana

📌 Digital stress among employees:
Studies show that over 60% of employees feel exhausted by the multitude of digital tools – a phenomenon often referred to as digital tool fatigue. Forbes

📌 Tool overload is real:
More than 50% of organizations say they use too many tools, and teams with more than six tools are significantly more likely to report that their work has become complex and inefficient. Buddy Punch

The result: we waste time searching and switching between tools instead of investing it in real work. Information is scattered, our focus is fragmented – and productivity visibly suffers as a result.

Practical tip: Display your values visibly in the virtual office. Slack channel, Teams pin, or Notion dashboard. That way, everyone will stumble across your culture without you having to mention it specifically.

Extra: Create little challenges around your values. For example, whoever collects the most examples of the values in action during the week gets a little surprise. This way, culture is actively experienced and not just read about.

Virtual coffee: 15 minutes of chatting, not about projects, just personal stuff.
Online games/quizzes: Laughing helps people get to know each other.
Slack channels for fun: Cat pictures, memes, or shared Spotify playlists.
Practical example: GitLab relies on hybrid meetings to mix digital connection with real encounters. The result: the team knows each other better, even though they work 100% remotely.

Recent studies provide solid insights:

Stable trend: According to the Ifo Institute, 24.5% of all employees in Germany worked at least partially from home in February 2025—a stable figure compared to 23.4% in August 2024. This means that working from home has become firmly established.(ifo Institut, The Munich Eye)

Industry differentiation: Employees in the service sector are particularly likely to work from home (34.3%) – less so in areas such as manufacturing (16.9%), retail (12.5%), and construction (4.6%). (ifo Institut, The Munich Eye)

Lack of enforcement of formal requirements: A survey conducted by the Indeed platform also showed that over 25% of employees work from home more often than officially permitted—often through informal agreements with their supervisors. (Newsworm)

A common misconception: trust-based working hours do not mean no time recording. In fact, since a ruling by the Federal Labor Court (BAG) in September 2022, employers in Germany must record their employees’ working hours.(reworked.co)

Working from home isn’t dead, but a rigid “everyone comes to the office on Mondays” approach is no longer the norm.
2. Upskilling is the new career supplement

If you stand still, you rust – and today, rust is online. Continuous learning remains the number one trend, especially in areas such as AI, digital working, and soft skills.
👉 Forbes

3. Artificial intelligence is not a hobby – it’s your new colleague

Agentic AI (yes, you read that right) will become a project assistant, idea generator, or memory aid in 2025 – and not just as a gimmick. We work where it suits us best – sometimes from home, sometimes in the office, sometimes in our favorite café. The main thing is that the environment inspires us and clears our minds. Continuing education is just as important to us: Whether it’s tech webinars, coaching, or spontaneous peer learning sessions, we see learning as an integral part of our job, not a tedious additional task.

Digital assistants and smart tools are not just nice-to-haves for us, but real teammates. They help us keep the organization lean, capture ideas, and create space for what matters most: good collaboration and creative solutions.

And because we firmly believe that work without empathy doesn’t work, we often start meetings with a playful check-in. This is more than just a warm-up – it reminds us that we are human beings, not cogs in a project plan. This ensures that appreciation and team spirit always take priority.

For us, flexibility is not just a buzzword, but the basis of our work: we think in terms of projects and skills, not rigid job titles or fixed hours. Those who contribute their strengths are given room to help shape the company—and that is precisely where the magic of New Work at 3kubik lies.

The introduction of AI means new processes, new roles, new expectations—and above all, new emotions.

👉 Studies such as those conducted by Changefirst show that projects with professional change management generate an ROI of up to 650%—and even 200% for smaller projects.

Without change management, the result is often:

great AI that no one uses,
an overwhelmed team that sees AI as a threat,
or a project that fizzles out before it creates real value.

Change is not a mystery, but a craft. The following also (or especially) applies to AI:

Demonstrate urgency
Make it clear why AI is relevant now – not “because it’s hip,” but because competitive advantages are at stake.

Form coalitions
Get supporters from specialist departments, IT, and management on board. AI is not an IT solo endeavor.

Develop and communicate a vision
In the form of a change story: “What does AI mean for me?” – The heart, gut, and head must all be on board.

Remove obstacles
From missing data to skepticism within the team: Change means removing stumbling blocks.

Celebrate quick wins
Show small, visible successes (“AI saves us 2 hours per week”) before the big vision takes effect.

Anchor change
Create new routines so that AI doesn’t gather dust on the shelf after a few months.

And very importantly: Change is emotional.
Every change goes through a curve from shock to rejection to acceptance. This is exactly where it is decided whether AI is perceived as a threat or as support.

I don’t work with employees, but with colleagues. It’s not just a question of language, but of attitude. I want to work on an equal footing as often as possible. Nevertheless, there are moments when decisions are made differently than I would have done. When I think, “I could solve that faster/differently/better.” When my gut screams, “Intervene!”

That’s when leadership begins. Endure. Leave space. Allow growth. Only those who make their own decisions – and make their own mistakes – truly grow.

And sometimes that’s difficult. Especially when I realize: I would have done that completely differently. Then a comment slips out. Or I’m too quick with my assessment. It happens. But I learn, again and again.

For me, trust is an advance payment. I believe that people are here because they want to be and that they give their best. And that’s exactly what I don’t want to do: destroy that through control.

New Work thrives on self-organization. But not everything can be solved democratically. Some decisions have to be made. Some responsibilities cannot be shared.

Terminations, for example. Or decisions that are uncomfortable but necessary.

Then I am not a colleague. Then I am the one who bears the responsibility. And honestly, that often doesn’t feel good. I think I sometimes suffer more than the person who has been dismissed. Because I have a human being in front of me. And because I think: I don’t really want to deliver this news to this person. But it’s part of the job.

And yes, sometimes I feel the urge to scold them. That’s difficult for me. Because I actually assume that everyone can make their own decisions. And yet sometimes I feel: Now I have to say something. Even if it’s not my style. Even if it catapults me out of my role as a colleague.

But I don’t see that as a contradiction. We all have specific tasks here. Jessie does the accounting. Others write blog posts. I take care of the team structure, customer excellence, and market trends.

When you work remotely, you don’t just happen to notice conflicts. You have to look closely. You have to create spaces where people can show themselves.

Our check-ins with mood indicators are designed for just that. No small talk. No mandatory agenda. Just a brief moment to see: Who is where today? Who might need more space today?

We use cards with weather symbols, tornadoes, rumbling stomachs, sunshine. No explanation required. But with a clear signal: Attention, today might not be the right day for me to discuss business matters.

And sometimes interest is not enough. Sometimes moderation is needed. Coaching. Mediation. Not because someone has failed, but because growth begins exactly where it hurts.

Our workations also help: when we work in one place for five days in a row, closeness happens. It becomes clear what we miss when we are only remote, but also what we don’t miss. These days show that closeness is possible. And valuable.

Sure, I grew up with LEGO, building castles and fantasy worlds, visiting LEGOLAND in Billund as a child, and somehow never really stopping. My key ring? A LEGO figure (first Gandalf, now Darth Vader). My office? Full of little LEGO setups. But it wasn’t clear to me for a long time that the colorful bricks would one day find their way into my work as a serious method for strategy development and teamwork.
Then came my first contact with LEGO in a design thinking workshop. There, it was used for prototyping. Exciting, but not yet what I pursue today with LEGO® SERIOUS PLAY®. Because that’s something completely different: a well-thought-out, scientifically based method for taking creativity and communication to a new level.

The biggest difference to “normal” LEGO building? There are no instructions. No ‘right’ or “wrong.” Instead, it’s about making thoughts visible, shaping ideas, and developing a common language. This happens through metaphors—I build something and explain what it means.
With just six standard bricks, there are over 900 million possible combinations. That’s exactly what makes LSP so powerful: it brings diversity to thought patterns, breaks down mental blocks, and enables a change of perspective. Why does it work?
1. Hand-eye coordination & cognition When building with your hands, new connections are created in the brain. This promotes deeper insights and helps to better understand complex relationships. Studies show that we understand better when we physically design things instead of just talking about them or writing them down.
2. Metaphorical thinking & storytelling Instead of explaining abstract concepts in words, participants build models that make their thoughts and ideas visible. This creates a common understanding, even if there were previously different perspectives.
3. Equal communication Everyone builds and presents their model, which also helps introverts to express themselves. All ideas are valued, not just the loudest voices in the room.
4. Reduction of mental blocks The playful approach promotes open, creative thinking. While traditional meetings are often linear and restrictive, LSP enables a freer, more intuitive, and exploratory approach to problems.
5. Systemic thinking In addition to individual models, group models are also created in the workshops, bringing together different perspectives. This helps to understand complex challenges and develop strategies.

Everyone built their model, explained it, and suddenly it became clear: we thought we were talking about the same thing – but we meant completely different things.
That’s exactly the point: LEGO Serious Play reveals such misunderstandings and helps to resolve them. It’s about making thoughts tangible, discovering new paths, and creating shared images that everyone can truly understand.

Why companies should play more
Many companies think that work has to be deadly serious and take place at a desk – and that’s often the problem. Creativity, innovation, and genuine communication arise when we have a clear head.

My tips for companies that want to try LSP:
1. Maintain structure – LSP is not just throwing LEGO around wildly, but a clearly defined method.
2. Rely on experienced moderators – Facilitators make a huge difference.
3. Just do it! Don’t be afraid to use play as a method.

AI is not an end in itself. Just because many companies are doing it does not mean that your company should do it too. Instead, it is worth asking the question:

• What specific goal am I pursuing with AI? For example, do I want to:
o Save time on recurring tasks?
o Scale my marketing even with limited resources?
o Automate knowledge management or simplify processes?

At 3kubik, we use AI specifically for the structured elaboration of workshop results, for example to create guidelines, overviews of measures, or campaigns. In doing so, we consistently ensure that no personal or company-sensitive data is used, but instead work exclusively with abstracted, anonymized, or generic content. We also use AI in technical areas, such as JSON formatting in Power Automate or M formulas in Power BI, based on neutral sample data. Our use of AI is therefore compliant with the requirements of the EU AI Act and supports our work where it makes sense, safely, efficiently, and responsibly.

A good prompt (the input or question to the AI) is often crucial for a useful result. A few rules of thumb:
• Be precise: What exactly do you want?
• Provide context: Who is the target audience? What is the goal?
• Think in terms of roles: “Act like a project manager creating a roadmap for a change project.”
• Test different variations: Trial and error is part of the process.

What we do at 3kubik:
We always develop our initial ideas for marketing content, concepts, or blog posts ourselves. Structured, targeted, and tailored to the respective message. In the next step, we use AI to refine wording, make texts more fluid, or adapt them to the tone of the respective channel. In this way, we combine technical substance with linguistic quality, efficiently but always with a human touch.

A strong prompt could look like this:
“You are a copywriter at a management consultancy for digitalization.

Goal: Write an email invitation for a webinar on the topic of ‘AI in Power Automate’.

Tone: competent, inviting.”

Artificial intelligence works with data, which may well include sensitive or personal information. That is why addressing data protection and ethical use is not a “nice-to-have” but a mandatory requirement.

In a business context in particular, the following questions arise time and again:

Where does the data I enter into an AI tool end up?

Is it stored or reused for training purposes?

Is the tool GDPR-compliant, or are there legal risks involved?

The EU AI Act and the GDPR clearly stipulate that the highest standards apply when using AI. Even the mere text content of customer feedback or an email can be considered sensitive if it allows conclusions to be drawn about a person.

Our recommendation based on practical experience:
At 3kubik, we do not enter sensitive customer data or internal content into publicly accessible AI tools. Instead:

we work with abstracted or anonymized content,

use closed systems with clear data management,

or develop prompt templates that function completely independently of confidential context.

For businesses, we recommend:
Rely on AI solutions that have been specifically developed for professional use, such as Microsoft Copilot in combination with Microsoft 365. These systems offer high security standards, clear data management, and remain within your IT environment.

Those who work with particularly sensitive data or require maximum control should also consider Self-Hosting- or Private-Cloud-Model. This ensures that full control over data access, storage locations, and rights assignment remains with the company and not with the AI provider.

Typical pitfall:
❌ Prompt:“Analyze the sales figures of our top customers from the last quarter.”

✔ Instead: “Analyze anonymized sales data from a sample customer group (industry: IT services, 10–50 employees) for seasonal patterns.”

At 3kubik, we use AI today precisely where it provides us with concrete support, as an intelligent tool, not as a substitute. AI helps us work more efficiently and leverage our quality even more effectively, especially when it comes to developing workshop content, technical configurations, and marketing.

Before AI, we put a ton of effort into a lot of these tasks, doing them in a structured way, with a lot of attention to detail, often going beyond what we originally planned. We often spent more time than we had planned because coming up with a well-thought-out, good solution was more important to us than the stopwatch.

Since we started integrating AI into our processes in a meaningful way, we have been able to prepare many of these tasks more quickly and structure them better. This means more focus on the essentials and less time spent on the peripherals.

However, it is important not to underestimate the fact that using AI also requires preparation. A well-formulated prompt, i.e., the “question” posed to the AI, has a decisive influence on the quality of the result. And even after that, adjustments are usually still necessary, whether in terms of content, style, or structure. The creative thinking remains with us; only the path to the goal has become shorter.

Here are a few specific examples of how we use it in our everyday work:

Workshop follow-up: We use AI to structure results and ideas, e.g., in the form of catalogs of measures or guidelines, based exclusively on non-personal and abstract content.

Technical support: In Power Automate and Power BI, we use AI to efficiently develop formulas, JSON logic, or formatting, using generic sample data, never real user data.

Marketing & communication: Initial concepts and drafts continue to come from our team. AI helps to refine them linguistically and play them out fluently and in a target group-oriented manner, depending on the channel (LinkedIn, website, newsletter).

Prompt examples:

Workshop follow-up: “You are an organizational developer in a consulting firm. Structure the following workshop results in a clear catalog of measures with the following categories: field of action, responsible persons, effort (high/medium/low), implementation period (short/medium/long term). Make recommendations for prioritization for the next team meeting.”

Power Automate: “Generate JSON formatting for a SharePoint list in which the status column is automatically color-coded: green for ‘Completed’, yellow for ‘In progress’, red for ‘Overdue’. Output the complete JSON code and explain the most important logic sections in one sentence.”

Communication: “You are a content editor at a digital transformation company. Goal: Turn the blog article below into three social media posts. Version 1: informative for LinkedIn. Version 2: inspiring for Instagram with a suitable hook. Version 3: dialogue-oriented with a closing question for X (formerly Twitter). Give each post an appropriate length, hashtags, and emoji support if necessary.”

Artificial intelligence is not an end in itself. It is a powerful lever for modern, efficient collaboration when used in a targeted, strategic, and responsible manner. As a sparring partner, it can help save time, structure content more quickly, or get to the heart of ideas. But it does not replace the human perspective; it complements it.

Now that AI-generated texts and images can be recognized on many channels, it is clear that technology is no substitute for care. Content appears interchangeable if it is not edited, which is a shame. Even though AI takes a lot of work off our hands, it is still worth putting in the effort yourself at the end. This ensures that a text not only sounds correct, but also human, personal, relevant, and with rough edges.

At 3kubik, we show our customers where AI can be used effectively to work more efficiently and create space for what really matters, whether in marketing, workshop follow-up, or technical support. Not automated, but well thought out. Not as a replacement, but as a tool with potential.

Curious? 😉
If you want to know how AI can also support your work processes in a meaningful way, get in touch with us. We’ll show you how to use AI correctly: in a structured, secure way that delivers real added value.

But we had our chic office in Bremen’s Überseestadt district! Concrete, glass, stylish meeting spaces – a place with a really good spirit. Unfortunately, there was usually no one there. We were constantly on the road, I myself flew all over Germany three to four times a week. It’s completely crazy when I think about it today.

Then came corona. First there was the forced break, then we got used to working from home. And at some point it became clear that we no longer needed an office. So we pulled the ripcord in 2021. Not an easy step, but one that felt damn right. And of course, we said goodbye with a legendary farewell party. At four o’clock in the morning, all of us completely exhausted – one of us even missed his flight to Gran Canaria. The perfect ending.

When I went to drain the water, a fountain shot up to the ceiling. Total damage. So I took out the pool, put in a new floor, huge window fronts – and my office was finished.
The transition period? Pure chaos. I was surrounded by building dust and tools, living with four people in a tiny vacation apartment in between: homeschooling, home office, a newborn, managing the building site. Complete chaos, but somehow we pulled it off.

Today, I enjoy every second here. I can organize my time more freely, mow the lawn for half an hour at lunchtime – totally meditative for me – and I save myself almost an hour and a half of commuting every day.
BDEV – A day several times a year when we work together on big ideas and take our company forward.

And then there’s always this one question: “Where are you actually sitting?” When I say that we no longer have an office, many people are initially confused. The next question comes almost automatically: “How do you manage to work as a team?” As soon as I talk about our rituals, it quickly becomes clear that this is not a cost-cutting measure, but a conscious decision.

I’m lucky, my office is in its own building. But I know that it’s not that easy for many people. So we have clear rules in the team:
